is Annie Junaid. I'm one of the Partner Success Managers at ConnectWise in the APAC region. Today we are going to go through the project management module and how the project management can be looked like in PSA. Before getting started, I'm just going to wait for a minute so that we can see if more folks can join and go from there. As PSA Power Session, this is a series, a set of series if you're not aware of, I just thought who have just joined for today. Today is the sixth session that we are having of this series. Previously, last five sessions on different modules, service modules, agreements, sales and company structure has been already done by another Partner Success Manager, Kyle. Today we are going to go through session six that is project module in PSA and showcasing how the project management can look like in PSA. And if you want to get a sense of the recordings of the older sessions, you can always, they are available for you on the YouTube and you can search with PSA Power Sessions and you will be able to get access to those. Let's wait for a few more seconds, maybe half a minute more and then get started. I will just get start from here. I just want to quickly introduce myself before jumping into the agenda. My name is Annie Junaid. I'm one of the Partner Success Manager in APAC region. I'm with ConnectWise for last three years. I started in BMS support role and last year in August, I moved to Partner Success Team. And since then, I am helping partners in optimizing their tools that they have with ConnectWise. So today's session, we are going to go through the project management module and showcasing how good project can look like in PSA. We will have our Q&A session after the end of this session. And if you have any questions, I will be more than happy to answer those and just feel free to put your questions and queries in the chat. Let's get started looking into today's agenda. So we do have, I'm just going to go through, run through quickly through the project, different setup tables that we have available in PSA and how a work plan can be set either through a template or phase bundle products in PSA. From the manager, project manager perspective, what can be different views and screens can be helpful throughout the life of the progress for a project manager to have a quick glance on the project progress. We will go through that. Also from the dispatching perspective, how it will look like to dispatch a project ticket to a project team, either through PSA Classic and the ASIO. And furthermore, what's the differences between different screens in Classic and ASIO platform. So we will cover all the stuff. Furthermore, from project billing perspective, we will also see how project phases can be marked separately. And if what billing method can be selected on the project phase level or the project base phase level as well. And if it is a different billing method, how it will appear on the invoicing for you. And the last thing that we're going to cover is what visibility your client will get if they have, if you have set up, if you have set up the permissions on the portal for them to have visibility of the project. So from the end-user perspective, what options that they can see or what they can get on their end from end-user portal. So that's all for today from a presentation point of view. From here, I will just quickly go into my training environment and demo environment where I'm going to showcase a few things for you and go through how things can be set up in PSA from project module perspective. First thing that I want to go through as per our agenda as well, quickly going to go through the setup tables. And if I will search with the project setup what setup table options have been available for me over here. First setup table is the project role setup table. Many of you might be already aware of those who are already using projects, but those who are not, there is project role option available in the PSA. So you can assign or permissions to the different individuals in the project team as per what you define in the project role setup table for that particular member. So you can create multiple different project roles. They will definitely going to depend on what are the overall security rules that you have set for that particular member. But if you want to limit those permissions for that particular member with respect to their access to that particular project as per their role, you can do it and granulate that thing in project role setup tables. For the next, the project type, I want to look into project type. Partners can select different project types if they want to further segregate their data depending upon different types of the project, either it's an installation project, migration project, might be onboarding, offboarding. So you can create as many project types as you like under project type setup tables. And these project types, consider them as your P&L buckets. So why I'm saying this? Because you have capability to select these project types as a category in general ledger mapping. So in GL mapping, where you can select a particular account. So if your revenues are associated with this particular project type, they will map to a particular account in your accounting package. So this is possible also through GL mapping. So this is why the project type is a very important place if you are looking for that type of segregation on from your account and revenue perspective. So you can set them up and link them to that particular GL account in GL setup tables. Next thing is the project status. Project status is different statuses that you can create and pick throughout the life of the project. Might be new, might be on hold, in progress, waiting on client, like that. The best thing about the project status is it does give you the capability of like the status indicators. There are multiple options for the static indicator, either it's on track, either it's high level risk, low risk, or if it's off track. So giving, assigning that status indicator to project status gives you availability, an option to, it will give an option to, for your project manager to have a quick glance of the project status and give you an idea. Oh, this is a high risk thing. It might need my attention. Okay, this is fine. It's going on track. So that's a very important field. And similar to the phase status as well, we do have status indicator in the phase statuses as well, and you can select for different phase statuses, either in progress, either in hold, so that you can identify, okay, this status is considered as, is on track or is considered as at some level of risk throughout the life of that project. I quickly want to go through the project board. There are a few things, quick few things I want to discuss, pretty much almost similar to how it can be similar to the service board setup tables, I will say that, but a few things I still want to remind project boards or service boards, similar, just similar to the service board, it can also be linked to a location or a department. For this particular board that I do have right now, it is linked to the professional services departments and departments can be set under the my company groups tab, where it means this department is my P&L bucket. So any project tickets which are associated or which will be created on this particular board, all the revenues and losses will go or associate with that group, that is professional services group that I have created under my company on a staff. If I look into the defaults, it is always recommended same as for the service ticket, service board setup tables, it is not recommended to put anything, do not bill over here, it's always recommended to put no default, so that the defaults will get picked up somewhere else in the BSA hierarchy. If it's not set over here, the next place they will look into is the members page, but work role, work type is being set over there. If nothing is set over there, it will get picked from the work role, work type setup tables for you. Same as for service board setup tables, project board also gives an option of the closed loop communication, so you can do a closed setup, closed loop communication with your clients through the project tickets, same like service board. Important thing, again I want to highlight over here, add notification emails. I do have a signed resource over here as well as a project manager because I want project manager to get notified if I get and if anything's get or anything or get updated from the client perspective on the tickets, so that they are aware what's going on and how the communication is going on through the project tickets on that particular project. The only thing that is different between the project board, project board setup table and the service board setup table is this last option that is dependency and estimate display options. Currently for me, I have checked both of them, show dependencies is checked, show estimates is checked for me. What is dependencies? Dependencies means if any tickets have any predecessor set for them, so I want them as it's been checked for me, so I want them to be visible for me on the work plan, that's why it's checked and show estimates means if what are the estimated start dates and end dates of that particular ticket, so I want that visibility on the work plan as well, so that's why it is checked for me right now as well. The other field is percentage complete calculation. There are multiple ways how this field can be calculated. The one is recommended and the one I like most as well is the actual bill hours versus budget hours, but there are further other options as well that is closed phases versus all phases, closed tickets versus all tickets, and there's an option if you don't want to calculate it and you want to calculate it manual, it will let you put a manual calculation for you over there, but the recommended one is to set it as actual billable hours versus budget hours, so that you can have the visibility on the project itself for how many actual hours been entered as compared to what it was being budgeted for in form of percentage. Let's quickly go to the statuses tab. For the statuses tab, I just want to highlight one status over here like client waiting internal, so anything that is waiting on internal from the project's perspective, I really want to notify my project manager on that so that they are aware why this ticket is on waiting on internal. It might cause some delays, so you can set notifications for different statuses, same like in the service board statuses tab. There is capability, but I feel like from project perspective, because we have to meet some deadlines between start and we want to meet a closer project at its estimated due date, so it's better to stay on track and to stay on track, it's better to set the notifications whenever a project gets or project ticket gets on the status of like on hold or waiting on internal, so that you can proactively work on that what's being needed on internal team and why it is sitting on hold and what it is waiting for. And same like you can set status indicators for these statuses as well, either you want to consider this particular status as off track, either it's on track or what's the risk level associated with that status. From here, I want to go next to the teams tab. Teams tab is giving you an option that you can create team for this particular project board. You can create multiple teams, might be you have a single board in-house, not multiple projects at the moment, single board you are using, but you have different kind of projects, might be on-boarding project, off-boarding project, migration project, so depending upon the project, it's not compulsory that each project will be associated or to a same team. You might need different individuals in that team, in the project team for a particular type of the project. So, you can create multiple teams over here if you feel like these are the same individuals every time that you need in the project team when this kind of project gets created or gets up. So, you can always create a standard team over here with those individuals in that team tab of the project board. What further options it will provide if I go into one of the project team member, it is giving me an option of that I can select what project role I can pick straight away from here at the board level. Also, the work role option, it is giving me what project work role I want to assign this team member to. So, what will happen if something is assigned up over here as a work role and project role, once I will create that board, create a project form, create a project on that board and go to the teams tab of that project and apply that team or assign that team on that project, it will automatically get this work role and project role for me from what is being set on the team step and I don't have to do it every time. But it depends how your process is. If you feel like these are the same individuals and require same work role and project role every time, you can always set this up on the project board level. But if anything needs to be changed depending upon the project basis, project type, it's better to not set it over here and better to set it on the project level once you create a project and you can always assign work role and project role over there on the project tab itself. From here, let's go to to the project board. I just want to quickly show, I just want to showcase you a project that I have created for today's session, that is Nation Code Onboarding Project. So client is Nation Code, it's an onboarding project. So once I navigate to the project, into any project in PSA Classic, it takes me to the main detail page of the project, gives me some overview of the project, what's been happening. I can see include dependencies, work plan is checked for me, include estimates, one work plan is checked for me because I have checked these both on the board level. So once I created this project, it was already checked for me over here as well. Percentage complete, it is giving me the glance of how much percentage work is being completed on this current project, that is six percent. As I have been, I have set this to calculate from actual hours versus budget hours, so it is calculating with, it is using that calculation. If I look into the project board, it gives me, it shows me, or gives me a quick glance for the idea of what, how many actual hours being added on this project. Till now, what is the budget, initially estimated budget for this project, what, how many tickets are being scheduled and hours been actually scheduled for on this project, and what is the time remaining left for this project. If I look into the estimated start date and the end date of the project, the project is supposed to, was supposed, like project was started actually in 1st of March and supposed to finish or estimated end date is mid of April. So it is telling me that you have, I have only 14 days remaining left on this project, so this is the duration it is telling me, giving me the idea of that. And again, on the, it is also giving me the idea of the actual start date, actual end date as compared to what was being scheduled and scheduled end date. From here, if I go into the work plan tab of this particular project, the work plan tab is the area where we can manage and organize a project. We can add phases, sub phases, we can add tickets, and we can plan how these sub phases will append under particular phase and which tickets we want to create under which particular sub phase or phase. So this is your whole work plan of a project, how throughout the life this is what it's going to be look like and what you have planned for a project. There are multiple, few different ways you can create this work plan. One way is if I go back to the project and let's say if I click and create a new project, it gives me an option of import work plan once I'm going to create a project. So if I hit the import work plan, it gives me two options to pick from. First one is import our Microsoft projects. If you are using Microsoft project, you can always use Microsoft project to import template from there. But there's another option that is import from ConnectWise managed template. So we do have templates option that you can create within PSA and you can select from one of the templates that you have already created in PSA and you can go from there and it will apply that template. Once you select from here, it will apply that template for you and on the work plan. Where this template can be set before jumping back into the work plan, I will quickly show you that area. If you go to the projects, project templates. So this is where the project templates can be set. This is new client onboarding template that I have used to create my project that I was talking about, Nation Code project. We will go back into the work plan on the project itself after this. But how it's going to be look like, you just have to name the template, project type and the description that you want to add over here and then now going to the work plan, it will show you how it's going to look like. So let's add over here and then now going to the work plan, it will give you an ability to create the phase and tickets on this on this template and this is how you can build your template from scratch. If you're looking to create a template from to build it from scratch in project template. How you can create or do the sub phases if I navigate because I can see like you can see if I have multiple phases, there are about four phases. First one is the business review planning phase. Next one is the documentation and the third one is the deployment phase and the fourth one is client launch or client getting live phase. So if I go into the phase one, I can see there are multiple sub phases being created under this phase that is a view phase. If I navigate to the phase 1.1 that is planning phase, how I have created this sub phase, I just have to name the phase and then I have to select that particular phase that I want this sub phase to append under. This is how you will create a sub phase and the template level and you can always mark any phase as a milestone as well as you can mark them if you need to build them separately. You can always mark them over here at the template level as well. For the ticket, if I navigate to the ticket, the option that I'm getting is I can always set a budget for the ticket. I can always select work role and work type that I want to be automatically picked once a technician works on this particular ticket. It can be set on the template level but I will recommend to not set it at the template level because what will happen once you set it at the template level and you create a project, it will append straight away to the finance tab of the tickets and that's latest in the hierarchy. I will say the top in the hierarchy will check from. So, anything that is set on the ticket finance, it will pick that thing. So, you cannot override these settings anywhere else in the PSA. So, it is recommended to keep this blank and use somewhere else placed in the hierarchy. Might be the members page, might be the teams tab on the project to assign work type and work role or might be the setup table work types despite of setting them at the ticket level from the template straight away. So, this is all about the templates I want to discuss from here. Let's go to the work plan. There is always a way, reverse way, I will say. Let's say you don't want to create our template from scratch, a lot of work to create from scratch but you do have a very good example of a project work plan that you previously worked with your client and created in PSA but you created on the work plan despite of creating on the template. So, there is always an option you can convert this work plan into template so that you can use this template for your next incoming new project where you feel like you might be able to use the similar template form. So, there is always a reverse way. You can create work plan on the work plan tab of the project and convert into a template or you can create a template and once you create a project you can apply the template to append on the work plan. I want to discuss one more thing over here coming back to the template. Sorry, I missed that. You saw that I do have different plans, different phases like four phases for example set under this template but there might be the scenarios that you might need similar phases across different templates or across different projects. Might be a planning phase and that is initial phase, business review phase, might be the documentation phase that these are the few phases that you might need to use across different projects. So, there is not a very hard and fast rule how you want to set these templates. You can always split these templates in form of let's say I have created few or just to give you a visualization of. So, I have created a template that is client onboarding planning. So, it does have only onboarding and planning phases and there is another template that is just for the documentation phases. So, in the scenarios where I need these templates, initial templates, I can always add them on the work plan. So, there is an option you can add multiple templates on the work plan and the template that you will add, the latest template that you will add, it will append at the bottom of the work plan. So, there is not a hard and fast rule that you have to create full template with all the phases. If you do not feel comfortable with, if you feel like the other approach is modular approach is more good for you, you can always go with a modular approach. Use multiple templates and you can use those templates across different projects. Let's go back to the work plan. So, with what work plan is giving me the visibility of. So, if I look into this as I have set up predecessors to be dependent for me to show the work plan. So, I can see I have two tickets which are dependent on this ticket and they are supposed to be, the previous ticket is supposed to be closed for these two tickets to get unlocked for a technician to start work on that. It does give me the visibility of the ticket and phase statuses. So, I can get from a quick glance from the status indicator, I can see, okay, this is waiting on internal, what's getting wrong and this is what I, this is what needs my attention. It is also giving me the budget, what is initially being allocated for all these phases and tickets, estimated start and due date and duration. And as far as what's been scheduled, which is also giving me the option, giving me what's actual schedule started and finished. So, anything that is read, any day that is read, it means it is going out of compliance. It means it is falling out of the dates, what was initially estimated and planned for that project. And similar for that thing, any hours which are being entered, I can see I have some hours entered on the project. So, anything that is read, it means we have exceeded the, exceeded four hours from what was, it was actually planned for. So, these are the few things that, from a project manager perspective, if you come to the work plan, you're looking for the known out of compliance things and it's good to look into the indicators. It's good to look into the things which are read and that needs your attention, why things are going out of track and what's going on there. If we are running, if we are exceeding the budget or if we are behind the schedule. If I go next from here to the recap tab of the project, so recap tab of the project gives me, okay, it is not loaded. Let me, it didn't load good for me. Let me go back to the work plan. Okay, not loaded, fine. So, if I go into the recap, recap tab, it provides me the details of the project overview and the financial analysis. Work plan was not giving me any financial analysis. So, if I need to look into what, how much amount is being built, unbuilt on a particular phase and ticket, what's the total, what's the cost associated, actual cost associated and what's the margin going on. So, from all financial perspective, it is going to give me that idea. For my current project, it is showing me the negative gross margin because I have not built any amount. It is all zero for me at the moment and I can see the cost, actual cost. It is some, there is actual cost associated that is getting pulled from members cost. So, once I will build, it will deduct that cost from build amount and definitely my gross margin will turn up into a positive amount after once I build my invoicing for this particular project. Also, from the general project overview, it is giving me what billing method is being set on the project phases. So, currently actual rates, all project phases are being set under one base phase that is actual rate. Actual rates, none of these phases are being set to build separately. And then billing amount and then billing start date and estimate date. There are no estimates showing from the revenue perspective and from the cost perspective and from the gross margin perspective. Why there are no estimates showing? Because once we created this, it can, there are ways you can pull the estimates to the work plan or to the recap tab or to the project itself. Once we add, what should I say? Once we create project or if we create project from opportunity or from sales order, it will consider all the product cost and revenues as an estimate and show and pull and fill these estimates fields for you if you create project work plan from opportunity and sales order. As I have created it from the template, so that's why the estimates are showing blank for me. Quickly navigating to the next tab that is Gantt. So, Gantt view is a very helpful view for I'm just going to go move to the month visualization at the moment, but there's a week option. There's a two-day option as well. So, for just giving you a quick glance of better vision, I have moved the view to the month. So, what it is showing me, it is just giving me the visual representation of throughout the lifespan or time span of the project phases and project tickets. Everything that is orange is phases, everything, anything that is blue is project tickets. It is also giving me the visual representation of that these two tickets are dependent on this previous tickets. So, it is giving visual representation of that as well. The good thing about this Gantt view is, let's say in the scenario, I have planned something, I have planned something in the future, in coming 10 days of this project, but somehow the resource on that ticket has to go and leave or might be I have to move that ticket or reschedule that ticket around. So, let's say if I've tried to move this ticket, it might be forward. It is going, it's easy to do it on the Gantt chart, all I just need to drag it forward and it's going to ask me either I want to drag it forward, how many days I want to move this ticket to forward and how many days I want to move this ticket to backward. So, these are the quick managing areas that are easy to handle through the Gantt view, despite of navigating into a ticket and then change the schedule. Also, furthermore, again, similar like the work plan, anything that is red seems like out of compliance, needs your attention. It means it's falling out of what was initially estimated for that. Anything that is green, it means we are actually early on that, means it's really great, good to go. It was planned to do a bit later in the project life, but we managed to do it a bit early. So, that's why it's green. Anything that is black, it means it's falling within right on time, nothing to get worried of. From here, as I have covered most of the areas in PSA Classic, before jumping to PSA, to Azure Platform, I'm just quickly going to show you how the Teams tab looks like. So, Teams tab, this is what I was talking about. If you go into the Teams tab, it gives you an option of which team you want to select if the team is already being created in the project board setup tables and you can select the team over here. And furthermore, if you want to assign the role, you can assign work role directly on the project itself and it's better to not assign on the Team tab of the project board. Let's quickly go to how the project screens look like in Azure Platform and what are the differences you can see between these two UIs. So, once I navigate to the project in Azure Platform, it takes me straight to the work plan, not the project details, unlike in PSA Classic. So, in the work plan perspective, there are a few things that are different from PSA Classic. Mostly similar, you can see all the predecessor, budget hours, schedule resources, everything is visible for me, but at the same time, unlike in PSA Classic, as the recap option was giving you the option of the, giving you the details of the financial aspects of the project, in the work plan in Azure Platform, those financial aspects, gross margin, unbilled revenue, billed revenue, everything is on the work plan. There is no recap tab for you to go and look into the financial aspects, so everything is on the same screen. Similar to PSA Classic, anything that is red, it means it needs attention, project is getting out of compliance, so you need to look into that, what's happening there. Either it's been, we got over the budget, or either we are falling out of the time, that was initially estimated. The good thing about the work plan on PSA, on the Azure Platform, is you can see under the resources, there's a scheduling assistant, so I don't need to navigate into the ticket to assign a resource, I can quickly click into the scheduling assistant, and it will, and filter it with, let's say, project team members. So, these are the team members that I do have on the project, so I'm quickly going to assign, and see, it will provide me the availability of the team members for that date. Let's say, I want to assign it for the future. So, it is giving me the availability of that resource, and I can also compare between two people as well, if I need to, I just assign another one, and if I need to assign both of them, I can assign both of them, or I can compare, okay, who has more availability, and I can select that particular resource for that particular task or ticket. So, you can see, I have more availability than the other team members, so I can, if I will hit save, it will assign me as a resource for that particular ticket on the, on that particular ticket. So, that's a new thing that we have. Furthermore, if I scroll down to the bottom, this work plan in the new UI also gives me the visibility of the task, so I can see the task under the tickets. In PSA classic work plan, we have no visibility of the task. We have no, so in order to look into the task, you have to navigate into the ticket, then it will give you the visibility of the task. Furthermore, it also gives you an option that you can assign resource on the task straight away from ticket owner tab, despite of, again, navigating into the task and assigning the resource, unlike in PSA classic. So, these are the few things that are different from PSA classic as compared to PSA in ASIO platform, or project screens in ASIO platform. Other thing that I want to mention over here is the Kanban view. Kanban view is a very handy view from the project manager's perspective. If they need to assign a ticket to someone, you have the visibility of all the ticket statuses throughout the life of the project, what you have set on the project board, and then let's say this is a ticket. I can see there is no resource assigned. It is open. I want to schedule it. I can move it around, and it will automatically change the status if I need to assign the resource. I can click on the resource, and I can, from the drop down, I can pick the resource, and I can assign this ticket to a resource, just like this. So, it got updated automatically for me. So, it's very handy to just, from the project manager's perspective, to assign resources and to move the tickets around different statuses. Gantt chart is pretty much similar to what we have in the PSA classic. The only difference is that you cannot move it around across, I will say, the way in the PSA classic, but you do have visibility that if you need to reschedule it, you can directly just hit the view, and you can schedule it forward or schedule it backward from that perspective, just like the same functionality that we have in PSA, but in PSA, you can drag. You have to drag, and then it gives you an option to drag forward and drag backward, move forward or move backward, but in PSA powered by ASIO, we do have an option on the project that you have to hit the view, and it will give you an option to schedule it as per the need. This is all from the PSA ASIO projects in ASIO platform perspective. From here, I just want to go back and discuss quickly a few more things, being mindful of the time as well. If I go back to my project, where is it? It's here. There might be the scenario that if, and there can be a scenario that in the middle of the project, a client asks for some additional things and you agree upon that, okay, we can include this particular services or products as well, or add this on this ongoing project, how you can add this on the existing work plan. The best way to do is to create a sales order. I have already created one, so being mindful of the time, so just create a sales order and add the products that you want to add on that particular project. What product it is? This is, if I navigate further into the details of the product, this is a bundle product, bundle class product with phase bundle checked to it. So, it means how it will look like when I will convert this product into a project. I will just show you in the next minute, but what bundle class product do is it gives you capability to add different components into that product and consider those components as a whole bundle package. By marking them as phase bundles, you are considering that once this bundle product will move to the work plan, it will create a different phase in the work plan. Depending upon how you are moving it, because I'm going to move it now, it will append at the bottom of the work plan for me and it will mark as a built separately. All the bundle phases product that you will move to the work plan, they will all mark as built separately and what will be the billing method will be selected on those phases. It depends upon the price attribute of the service class product. For this particular bundle, I have selected two service class products and one hardware. So, these two both service class products, you can see that in the ID, they are referencing FF because they are both fixed fee service class products with price attributes of fixed fee. So, what will happen once I move this to the project, it will create a fixed fee phase bundle for me. So, let's convert it and show you how it's going to look like. Let's convert to an existing project. It is telling me that I'm going to dissolve. If there is any known service class product, it's going to dissolve it. This is how it's going to look like and these are the estimates I was talking about in the template. My estimates were blank, but once I convert it from the sales order or opportunity, it will pull those estimates or fill those estimate information for me. So, let's hit finish. It should be taking me to the project. I'm waiting for it. Let's see. Okay, convenience tab got popular or did populate. Let's go to the work plan and look into the bottom. You can see the phase five is being added. Conference room, there are three tickets got created to for the labor that were to for service class products and how the quantity got appeared. Quantity got appeared as the budget hours. So, first one has quantity of four on the product level, but now it is showing as four hours budget and the second one is showing as a two hours budget. There is another ticket got created for the products that I have or hardware that I have associated so that I can build that hardware to this phase or ticket as well. So, if I navigate to this, I can see the product is existing under this particular ticket. If I go to the phase, you can see it is selected to build separately and it is marked as fixed fee and it got fixed fee from it. What's being said on the service, what is the price of the service tickets? So, this is how it calculated its billing amount on the fixed fee. So, this was one of the scenarios that I want to discuss in the how you can create work plan again from the sales order and opportunity conversion as well. Now, from here, if I quickly go to the invoicing, how the invoicing looks like for me now, because now I have added a phase that is selected to build separately. So, let's see. There are two nation code line items showing for me. I can see there is one that is overall for project, but there's another one that is giving me option of let me quickly align this. Sorry. Align this. Sorry. Yeah, the first one on the top is giving me the reference of the phase because this phase is marked to build separately. If I navigate into this one, this particular phase and go to the actions because this is marked to build separately, it is giving me the option to create progress billing. We do have an option in ConnectWise if you have marked your project to bill at fixed fee or phase to fixed fee, you can do, you don't have to create a single invoice. You can create multiple progress invoice throughout the life of the phase or a project as well. So, how much you want to bill, you can put an amount over here and the rest, if you're not going to bill whole amount, 900 might be 200, the rest 700 will show for you to bill on your invoicing screen. So, this option progress billing is only available for the fixed fee phases or fixed fee projects. But if I navigate to the actual TNM-1, if I go to the actions, there is no progress option for me because it is supposed to be on the actual rates. So, this section is all about the invoicing I just thought of to cover. Before jumping into Q&A session, I just want to quickly show you from how the projects can be looked like from end-user portal perspective depending upon what you have been set on, what project types, project boards, you have given them visibility under your setup tables that is under projects, display projects and which project boards you want to display. If I go into my portal as an end-user, it will give me the projects I'm contact on and under my company. So, currently, I have one project that is nation code onboarding project. If I navigate to this one, it gives me a sort of a gang view from end-user perspective to give me an idea of how the whole project timeline looks like. It is showing me all the phases, timelines, what is being planned. If I navigate into one of this phase, it gives me further granularity. Okay, there are two tickets under these phases, none of them being completed yet. If I navigate further, it will give me an option I can add and update the ticket on a project ticket. So, this is how from the end-user perspective, it's a lot. I will still feel like a lot more visibility for your end-users so they can keep track of how the project is going to look like and how many tickets being completed under each phase and still needs to be worked on. I try my best to cover a lot on from the project perspective, the things that I feel like needs to be covered. I know I still have in my mind about automation that you can, how you can automate risk indicators on the projects. The workflow rules are there. We do have a very long list of the triggers which are available. Anything that is scheduled past you, anything that is getting over budget, you can always set workflow rules. Under workflow rules, set up tables depending on project or depending on project tickets. So, it can be set under workflow rules so that the project manager or might be the resource or the ticket or my team member will get a notification of if anything is going to fall through the cracks or getting out of compliance. Yeah, from here, I just want to open Q&A session. If you have any questions, I'm more than happy to answer. Just please put your queries here and I will be here to help. If you have any questions, if you feel like I've not covered anything, any particular scenario that you want to discuss, you can always post in the chat and the Q&A section and I will answer your queries. There is nothing come up yet. I just want to share one more thing that comes a lot from partners' perspective regarding overriding work role rates on the project perspective. So, we do have in the team itself, of course, you can select a specific work role that can pick its rate from the setup tables of that work role, but if you are looking to override the rate whatever is being set for, let's say, if I will pick technician and say for technician role, I want to override the work rate that is being set on system setup tables. I can do it on the project level. If I go to the finance tab, there is an option to override the rates on two different ways. First one is set billing rates by work role. So, if I will hit plus and I will select the technician role, so I can override the rate over here, let's say 150 for this particular project. So, anything that will get entered on this particular project by this work role will get charged or get rate of 150. This is how it's going to work. Furthermore, you can also set it as per individual member as well. So, if any individual particular member, let's say if this particular member is going to do any work or services on this project, so the rate should be this particular. So, you can define it, override the work, override the hourly rate of your team members on the project in two different ways, either through work role or either through staff member. I'm again looking into the Q&A question and answer section. If there's anything you're unsure of, if you have any further queries from the project module perspective, I'm more than happy to answer your questions. All right. If no one has any questions and concerns, I will give you back your nine minutes. We still have nine minutes left, so you can have a better lunch and long lunch after this session. I'm hoping to see you again next time and have a good rest of your day. Thank you. Thank you.

TL;DR

  • ConnectWise PSA project management supports both template-based and sales order-driven work plan creation, with modular templates enabling reusable phase combinations across different project types
  • Project boards control key defaults including percentage complete calculations (recommended: actual billable hours vs budget hours), dependency visibility, and notification routing to project managers for status changes
  • The ASIO platform enhances project management with integrated scheduling assistants showing resource availability, financial metrics embedded in work plans, and Kanban views for drag-and-drop ticket assignment
  • Billing flexibility includes time and materials vs fixed fee options at project and phase levels, with progress billing available for fixed fee work and rate overrides configurable by work role or team member
  • Color-coded compliance indicators throughout work plans and Gantt charts provide instant visibility into budget overruns (red), early completions (green), and on-track items (black) for proactive project management
  • Client portals offer end-users visibility into project timelines, phase completion status, and the ability to add updates to project tickets, enhancing transparency and collaboration throughout project delivery

Project Setup and Configuration

The session begins with a comprehensive walkthrough of ConnectWise PSA's project setup tables, including project roles, types, statuses, and boards. Project types serve as P&L buckets that can be mapped to specific general ledger accounts, enabling revenue segregation by project category. Project boards function similarly to service boards but include unique features like dependency display options and percentage complete calculations. The recommended calculation method is actual billable hours versus budget hours, providing real-time visibility into project progress. Board-level settings control closed-loop communication, notification routing to project managers, and default work plan visibility options that cascade to all projects created on that board.

Work Plan Creation and Template Management

ConnectWise PSA offers multiple approaches to building project work plans. Users can create templates from scratch in the project templates area, defining phases, sub-phases, and tickets with predetermined budgets and dependencies. Alternatively, existing project work plans can be converted into reusable templates for future projects. The platform supports a modular template approach, allowing partners to combine multiple smaller templates (such as separate planning, documentation, and deployment templates) on a single project. Templates can also be imported from Microsoft Project or created directly within ConnectWise. When projects are created from sales orders or opportunities containing phase bundle products, the system automatically generates work plan phases with budget hours derived from product quantities and billing methods inherited from service product price attributes.

Project Manager Views and Monitoring

The work plan tab serves as the central command center for project managers, displaying phases, tickets, dependencies, budget allocations, and schedule compliance in a single view. Color-coded indicators provide instant visibility into project health: red items indicate out-of-compliance elements (over budget or behind schedule), green shows early completion, and black represents on-track items. The Gantt chart view offers visual timeline representation with drag-and-drop rescheduling capabilities in PSA Classic, while the ASIO platform provides enhanced scheduling assistants that display resource availability directly within the work plan. The recap tab delivers financial analysis including billed and unbilled revenue, actual costs, and gross margin calculations. In ASIO, these financial metrics are integrated directly into the work plan view, eliminating the need to navigate between tabs.

Billing Methods and Invoice Generation

ConnectWise PSA supports flexible billing configurations at both project and phase levels. Projects can operate on time and materials (actual rates) or fixed fee structures, with individual phases marked to bill separately when needed. Phase bundle products automatically create fixed fee phases when converted from sales orders, with billing amounts calculated from service product pricing. For fixed fee projects or phases, the platform enables progress billing, allowing partners to invoice incrementally throughout the project lifecycle rather than billing the full amount at completion. The invoicing screen displays separate line items for phases marked to bill separately, providing granular control over billing timing and client invoicing. Rate overrides can be configured at the project level either by work role or by individual team member, superseding system-level rate tables for project-specific pricing requirements.

Key Quotes

6:28 "Project types, consider them as your P&L buckets. So why I'm saying this? Because you have capability to select these project types as a category in general ledger mapping."
8:38 "Giving, assigning that status indicator to project status gives you availability, an option to, it will give an option to, for your project manager to have a quick glance of the project status and give you an idea. Oh, this is a high risk thing. It might need my attention."
10:42 "It is always recommended same as for the service ticket, service board setup tables, it is not recommended to put anything, do not bill over here, it's always recommended to put no default, so that the defaults will get picked up somewhere else in the PSA hierarchy."
13:34 "From project perspective, because we have to meet some deadlines between start and we want to meet a closer project at its estimated due date, so it's better to stay on track and to stay on track, it's better to set the notifications whenever a project gets or project ticket gets on the status of like on hold or waiting on internal."
23:00 "It is recommended to keep this blank and use somewhere else placed in the hierarchy. Might be the members page, might be the teams tab on the project to assign work type and work role or might be the setup table work types despite of setting them at the ticket level from the template straight away."
27:36 "From a project manager perspective, if you come to the work plan, you're looking for the known out of compliance things and it's good to look into the indicators. It's good to look into the things which are read and that needs your attention, why things are going out of track and what's going on there."
35:46 "The good thing about the work plan on PSA, on the Azure Platform, is you can see under the resources, there's a scheduling assistant, so I don't need to navigate into the ticket to assign a resource, I can quickly click into the scheduling assistant."
37:54 "Kanban view is a very handy view from the project manager's perspective. If they need to assign a ticket to someone, you have the visibility of all the ticket statuses throughout the life of the project."
40:43 "All the bundle phases product that you will move to the work plan, they will all mark as built separately and what will be the billing method will be selected on those phases. It depends upon the price attribute of the service class product."
44:57 "We do have an option in ConnectWise if you have marked your project to bill at fixed fee or phase to fixed fee, you can do, you don't have to create a single invoice. You can create multiple progress invoice throughout the life of the phase or a project as well."

FAQ

What's the difference between creating a project from a template versus from a sales order?

Templates provide a predefined work plan structure with phases and tickets but don't populate revenue or cost estimates. Creating projects from sales orders or opportunities automatically fills estimate fields based on product pricing and converts phase bundle products into separate billable phases with budget hours derived from product quantities.

How do I override billing rates for specific projects without changing system-wide rate tables?

Navigate to the project's Finance tab and use either 'Set Billing Rates by Work Role' to override rates for all members using a specific role, or 'Set Billing Rates by Staff Member' to set custom rates for individual team members on that project only.

What's the recommended way to track project progress and identify issues early?

Set the percentage complete calculation to 'actual billable hours versus budget hours' on the project board, enable status indicators on project and phase statuses, and configure workflow rules to notify project managers when tickets exceed budgets or fall behind schedule. Use color-coded indicators in work plans and Gantt charts to quickly identify red (out of compliance) items requiring attention.
